Scenario: Conflict resolution in an Mobile App Development Project

Project Goal: Develop a mobile app for a local coffee shop to allow customers to order and pay for coffee ahead of time.


Timeline Issues:

  • Development Delays: The development team is facing unexpected challenges with integrating the payment gateway, causing delays in the core functionality.

  • Testing Bottlenecks: The testing phase is falling behind schedule due to limited availability of testing devices and a shortage of qualified testers.

  • Marketing Delays: The marketing team is struggling to finalize the app's launch campaign materials, impacting the planned launch date.


Using the STAR Method for Resolving Project Timeline Issues


Scenario:

  • Situation:  When I was an Engineering manager for a mobile app development project for a local coffee shop. The project is facing delays due to unforeseen challenges with payment gateway integration, testing bottlenecks, and marketing campaign delays.

  • Task: To effectively review and revise the project timeline, identify root causes, and implement mitigation strategies to get the project back on track.

Action:

  1. Data Gathering and Analysis:

    • Timeline Review: Analyzed the original project schedule, comparing planned vs. actual progress for each task.

    • Risk Assessment: Identified potential risks that could further impact the timeline.

    • Resource Allocation: Reviewed resource availability and utilization.

    • Stakeholder Feedback: Conducted meetings with team members, clients, and other stakeholders to gather their perspectives on the timeline issues.

  2. Root Cause Identification:

    • Development Delays: Investigated the specific challenges with the payment gateway integration, including technical issues and team expertise.

    • Testing Bottlenecks: Determined the reasons for limited testing devices and qualified testers, considering budget constraints and resource allocation inefficiencies.

    • Marketing Delays: Analyzed the reasons for delays in finalizing launch campaign materials, including creative blocks and stakeholder disagreements.

  3. Mitigation Strategies:

    • Development Delays:

      • Escalated the issue to the payment gateway provider for technical support.

      • Re-prioritized features to focus on critical functionalities and delay less critical ones.

    • Testing Bottlenecks:

      • Hired additional testers and outsourced testing to a specialized agency.

      • Implemented the use of virtual devices and emulators to increase testing capacity.

    • Marketing Delays:

      • Streamlined decision-making processes to avoid unnecessary delays.

      • Identified tasks that could be performed in parallel to accelerate the overall process.

  4. Timeline Revision:

    • Adjusted task durations based on actual progress and revised estimates.

    • Re-allocated resources to address bottlenecks and optimize team utilization.

    • Clearly communicated the revised timeline to all stakeholders, explaining the reasons for any changes.

  5. Monitoring and Control:
